Modernizing a legacy logistics system without a big-bang rewrite

The system you want to replace is the one running the business tonight. Modernization has to be incremental or it doesn't happen at all.

Wrap before you replace

Put an API facade in front of the legacy system. New interfaces talk to the facade, giving you freedom to swap what's behind it one capability at a time.

Move read paths first

Reporting, dashboards, and customer-facing status are low-risk to migrate because they don't mutate operational data. They also deliver visible wins early.

Plan the data, seriously

Extraction, cleansing, mapping, and reconciliation usually consume more of the budget than the new UI. Budget accordingly and reconcile continuously, not at the end.

Keep both systems truthful

During overlap, one system must be the writer of record per entity. Dual-write without clear ownership creates divergence that's painful to unwind.
